How to Choose a Shopify Development Agency: 12 Questions That Reveal Everything
Choosing a Shopify agency is a strange purchase: you are buying something you cannot inspect, from people you have never met, based on promises everyone makes identically. Every agency says conversion-focused. Every agency says experts.
After years on the receiving end of rescue projects (stores arriving half-built, over-app'd or abandoned), we know exactly where those projects went wrong: at the selection stage. These 12 questions surface what marketing copy hides.
Questions about their work
1. "Show me three live stores you built. What did each client ask for?"
Clicking real stores beats any portfolio page. Check speed on your phone, design coherence, and whether the stores feel different from each other. Cookie-cutter output shows immediately. Our portfolio and case studies exist for exactly this inspection.
2. "What is the most complex feature you have built?"
Anyone can configure a theme. Ask about configurators, 100+ variant workarounds, custom checkout logic or custom Shopify apps. The answer reveals whether they engineer or assemble.
3. "Can I speak to a past client?"
Or: are there public, verifiable reviews? A 4.9 rating across 678 reviews cannot be faked the way a testimonials page can.
Questions about process
4. "What do you need from me before quoting?"
A real agency asks about your customers, catalog, margins and goals before naming a number. A ten-minute quote means a template price for template work, whatever the proposal says.
5. "Who exactly will work on my store?"
Sales teams demo; juniors sometimes deliver. Ask who writes the code and designs the pages, and whether you can talk to them directly.
6. "What does your testing process look like?"
Listen for real devices, checkout walkthroughs, speed budgets and browser coverage. "We test everything" without specifics is not a process, it is a sentence.
7. "What happens after launch?"
Bugs surface in week one. You want included support (we do 30 days), then optional ongoing plans, not an agency that disappears at handoff.
Questions about substance
8. "How will you make my store fast?"
Expect specifics: image strategy, app audit, code weight, Core Web Vitals targets. Speed is engineering, not an adjective.
9. "What would you NOT build for me?"
The best agencies talk you out of things. If every idea you float gets an enthusiastic yes and a line item, you are talking to a menu, not a partner.
10. "Template, hybrid or custom, and why?"
There is a right answer for your stage and budget, and it is not always the expensive one. An agency that recommends the cheaper path when it fits has earned trust.
11. "Who owns the code and the store?"
Everything should live in your accounts, with full handover. Any hesitation here is disqualifying.
12. "What is your fixed price and timeline?"
Hourly billing on a scoped store build transfers all risk to you. Fixed quotes force the agency to scope properly, which is work you want them doing anyway.
How to run the actual conversation
Send the same brief to your shortlist: what you sell, roughly what you want, your timeline. Then compare not just the quotes but the questions each agency asked back. The agency that asked the sharpest questions understood your business best, and understanding is what you are really buying. Price differences of 20% matter far less than judgment differences, which compound over every decision made during the build.
Also pay attention to responsiveness during the sales process, because it only gets worse after the invoice. An agency that takes four days to answer a prospect will take longer to answer a client.
Red flags that end the conversation
Guaranteed rankings or revenue. Pressure to decide today. No questions about your business. Prices that undercut everyone by half. And portfolios with no clickable links, because screenshots cannot 404.
The bottom line
You are not hiring code. You are hiring judgment: hundreds of small decisions made without you watching. The questions above test judgment, not vocabulary.
